Here's a scenario that plays out more often than the industry would like to admit: a company spends months and a decent budget getting ISO 27001 certified, passes every audit question with clean answers, and then gets ransomwared six weeks later. How? Because compliance told them their policies were right. Nobody had actually tried to break in.
That gap ,between "our controls look correct on paper" and "our controls actually hold up under attack" ,is exactly where Red Team and Blue Team exercises live.
What Is a Red Team?
A Red Team is a group of security professionals whose entire job is to think and act like attackers. They're not checking whether your firewall policy document says the right things. They're testing whether your firewall actually stops them from getting through.
The term has military roots ,the U.S. Department of Defense has used red-teaming since the Cold War. The concept migrated naturally into cybersecurity, where the logic is identical: if you don't find your own gaps, someone else will. In practice, a Red Team engagement might involve:
- Spear-phishing campaigns targeting specific employees
- Attempting to exploit unpatched vulnerabilities in public-facing systems
- Physical intrusion attempts ,sometimes literally walking into a building with a convincing badge
- Social engineering calls to the help desk impersonating executives
- Simulating supply chain attacks through a third-party vendor's access
A third-party Red Team engagement uncovered a misconfigured API endpoint that had existed for 14 months. No automated scanner had flagged it ,because it required chained logic across three separate systems to exploit. Only a human attacker thinking laterally found it. Vodafone patched the issue and overhauled their vendor API governance before real attackers got there.
What Does a Blue Team Actually Do?
If Red is the attacker, Blue is the defender. The Blue Team is responsible for protecting the organisation's systems, detecting threats, responding to incidents, and maintaining the security posture day-to-day. Blue Team work is far less glamorous ,and arguably more critical. Red Teamers get the exciting headlines. Blue Teams do the quiet, unglamorous work of making sure logs are actually reviewed, SIEM alerts aren't just noise, and that when something real happens at 2am on a Sunday, someone knows what to do.

When the SolarWinds supply chain attack unfolded, Microsoft's Blue Team faced one of the most sophisticated nation-state intrusions in corporate history. The breach reached Microsoft's systems ,but didn't go further because of how the Blue Team was empowered to act. Years of investment in threat hunting and behavioural analytics, combined with standing authority to isolate systems without waiting for executive sign-off, made the difference.

The One Thing Most Organisations Get Wrong
Most companies treat Red Team engagements as a one-time audit. They hire a penetration testing firm, get a 60-page PDF back, fix the three most alarming items, and call it done for the year. That's not how it works anymore ,not against adversaries who probe continuously.
Passing a penetration test is not the same as being secure. A pen test tells you whether a specific tester, following a scoped methodology, found exploitable vulnerabilities in a defined window of time. It says nothing about what a motivated nation-state actor would find if they spent three months on your environment. ISO 27001, SOC 2, and DPDP compliance require you to demonstrate controls exist. They do not require those controls to actually work under realistic attack conditions. That's what adversarial simulation is for.
The Marks & Spencer ransomware incident in early 2025 is instructive. The attack vector was a third-party help desk provider compromised through weak identity verification. A standard annual penetration test wouldn't have caught this ,because pen tests typically assess infrastructure, not the operational security practices of every vendor with privileged access. What would have caught it? Continuous Red Team simulation exercises ,specifically, a Purple Team approach.
Enter the Purple Team: When Red and Blue Actually Talk
Here's the dirty secret of traditional Red vs Blue exercises: the two teams often don't share findings in real time. The Red Team finishes its engagement, writes a report, and hands it to management. The Blue Team finds out weeks later what they missed ,and has no opportunity to tune their detections based on the actual attack techniques used against them.
The Purple Team model fixes this. Instead of operating in separate silos, Red and Blue work together ,the Red Team executes attack techniques while the Blue Team watches, adjusts their detection rules in real time, and validates whether new controls actually catch what they're supposed to catch. Think of it as rehearsal instead of a surprise performance.
After failing to detect simulated lateral movement during an annual Red Team engagement, a wealth management firm adopted a Purple Team model. Their SIEM was generating 4,000 alerts a day ,and genuinely malicious simulated activity had been lost in the noise. Over a 90-day Purple Team programme, Red Team operators walked Blue Team analysts through each MITRE ATT&CK technique. By the end, their mean time to detect dropped from 11 days to under 4 hours. Not because they bought new tools ,because they finally understood what they were looking for.
Effective security operations combine the offensive intelligence of Red Teams with the defensive discipline of Blue Teams ,the Purple Team model is how organisations close the loop between attack simulation and detection improvement.
Which Does Your Organisation Need Right Now?
The honest answer: probably both, but your starting point depends on where you are. If you don't yet have a functioning Blue Team ,clear monitoring ownership, documented incident response, someone who gets paged when an alert fires ,that's your gap. Hiring a Red Team before that's in place will just produce a report that sits in a drawer.

What Good Looks Like in 2026
The organisations that handle security incidents well share a few traits that have nothing to do with the size of their budgets:
- They've normalised being tested. Red Team findings aren't treated as embarrassments ,they're treated as intelligence.
- Their Blue Team has standing authority to act. Containment decisions don't require a four-hour approval chain.
- They operate from threat models, not checklists. They know which adversary groups target their industry and what TTPs those groups use.
- They measure what matters. Not just "did we patch the CVE" but "how long would it take us to detect this specific attack path?"
- Red and Blue teams share context. Post-engagement debriefs aren't optional ,they're how detections improve.
Santander shifted from periodic penetration tests to a continuous adversarial simulation programme. Their internal Red Team (CERT) operates year-round, simulating techniques from the MITRE ATT&CK framework against live environments. Detection coverage ,what percentage of ATT&CK techniques can they detect ,is tracked quarterly. Gaps become roadmap items. The programme directly inputs into security tool procurement: they buy tools to close specific detection gaps, not for marketing reasons.

SOC 2 CC7.1 similarly requires that system vulnerabilities are identified through testing.
Build your Blue Team capability first if you have no SOC or monitoring function, if incident response is undocumented or untested, or if nobody owns 'who gets paged at 2am.' A Red Team engagement before those foundations exist produces a report that sits in a drawer. Once your Blue Team is operational, a Red Team engagement is the validation that tests whether the investment in detection and response is actually working.
MITRE ATT&CK is a knowledge base of adversary tactics, techniques, and procedures used by real threat actors. Red Teams use it to structure their attack simulations around realistic adversary behaviour. Blue Teams use it to assess their detection coverage ,what percentage of ATT&CK techniques can their current tooling detect? Purple Team exercises map directly to ATT&CK techniques to systematically improve detection coverage across the full kill chain.
